That Isn\u2019t a Retreat From Agentforce."},"content":{"rendered":"\n<p class=\"wp-block-paragraph\"><em>Salesforce\u2019s new Core, Advanced, and Max editions are attracting attention for their higher per-user prices and broader bundles. The more consequential change is what Salesforce is now asking customers to buy, and how organizations should evaluate the value.<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">People frequently ask me what I think when Salesforce announces a new product, architecture, or name change. Perhaps it is because I have been around the ecosystem long enough to remember many of the names that came before it. I usually try not to react too quickly. Names matter, but they also provide clues about how Salesforce sees the market, the buyer, and sometimes the future of its platform.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So I understand why many people reacted positively when they saw Sales Cloud and Service Cloud prominently used again with Salesforce\u2019s new Core, Advanced, and Max editions. Less than a year ago, Salesforce had begun putting Agentforce at the front of familiar product names, including Agentforce Sales and Agentforce Service. Now Sales Cloud and Service Cloud are again prominent on the pricing pages, even while Salesforce\u2019s September 3 announcement continues to use the Agentforce Sales and Agentforce Service brands.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It would be easy to read this as a naming reversal. I believe something more significant is happening, and with Dreamforce opening this week, it is worth considering.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Salesforce isn\u2019t moving away from Agentforce. It is putting more AI, not less, into the products customers already use. What appears to be a return to familiar product names reflects a much larger change in how Salesforce intends to sell and deliver AI: <strong>less as a separate technology investment and increasingly as part of the business application and platform required to deliver an outcome.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That distinction matters because a sales leader generally doesn\u2019t have an AI budget. Customers still have to realize it.<\/a><\/li><li><a href=\"#h-before-debating-the-price-map-the-bundle\" data-level=\"2\">Before debating the price, map the bundle<\/a><\/li><li><a href=\"#h-what-i-read-into-the-name-change\" data-level=\"2\">What I read into the name change<\/a><\/li><li><a href=\"#h-salesforce-being-expensive-isn-t-a-new-conversation\" data-level=\"2\">Salesforce being expensive isn\u2019t a new conversation<\/a><\/li><\/ul><\/div>\n\n\n\n<h2 id=\"h-ai-interest-and-ai-budgets-are-not-the-same-thing\" class=\"wp-block-heading\">AI interest and AI budgets are not the same thing<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">I do not think Salesforce needed to rename Sales Cloud as Agentforce Sales, or Service Cloud as Agentforce Service, to establish the importance of Agentforce. If anything, the change created some confusion about products customers had understood for years. However, I do understand the environment in which the decision was made.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">OpenAI, Anthropic, and others were creating extraordinary consumer and business interest in AI. Salesforce needed to create brand awareness to become visible in that conversation. Salesforce is unusually good at not only creating awareness of a concept but educating an entire ecosystem in it, and I believe the Einstein Copilot to Agentforce chapters served that purpose.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Every Trailblazer who completed the Agentblazer journey from Champion to Innovator to Legend, and every moment of excitement or frustration along the way, helped make agentic technology tangible to the ecosystem. It also exposed an important lesson: making something easier to build does not necessarily mean we are building the right thing, in the right way, for the right outcome.<\/p>\n\n\n\n<h3 id=\"h-visibility-creates-interest-it-doesn-t-create-or-allocate-a-budget\" class=\"wp-block-heading\">Visibility creates interest. It doesn\u2019t create or allocate a budget.<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This distinction becomes increasingly important as companies move from AI experimentation toward production adoption. A CRO doesn\u2019t wake up wanting more agents. They want more productive sellers, better pipeline visibility, shorter sales cycles, and more predictable revenue. A customer service leader wants faster resolution, greater consistency, appropriate escalation, and happier customers. The technology matters because of the business outcome it enables.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is why I find the new editions more interesting as a packaging strategy than as a pricing announcement. Salesforce appears to be shifting the economic conversation from <strong>How much AI do you want to buy?<\/strong> toward <strong>What environment does your sales or service organization need to operate effectively in an agentic world?<\/strong> Those are very different questions.<\/p>\n\n\n\n<h2 id=\"h-an-agent-needs-considerably-more-than-an-ai-model\" class=\"wp-block-heading\">An agent needs considerably more than an AI model<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">One reason the shift makes sense is that the barriers to enterprise AI adoption are becoming clearer. In the executive conversations I encounter, three issues recur: data readiness, security and governance, and uncertainty about cost versus value at scale. These aren\u2019t problems an organization solves simply by purchasing more AI capacity.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Data readiness<\/strong>, for me, is the most obvious challenge: ensuring that humans and AI agents alike are grounded in trusted context, meaning a current, consistent, correct, complete, and compliant understanding of the relevant customers, transactions, policies, and interactions.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">An agent can generate perfectly fluent language while operating on fragmented customer identities, inconsistent definitions, stale CRM records, missing transaction history, contradictory knowledge articles, and unstructured content whose authority nobody has established. Giving an agent access to more intelligence doesn\u2019t resolve the reliability of the context being provided to it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For all but relatively simple organizations whose meaningful business data lives almost entirely inside Salesforce CRM, enterprise AI also creates a broader architectural requirement. Relevant customer, product, transaction, engagement, and operational data will usually exist across multiple systems. Organizations either need a data platform capable of bringing that information together or a governed way to access data where it already resides. They also need identity resolution to understand which records represent the same person or organization, and appropriate segregation so that the availability of more context doesn\u2019t mean everyone, or every agent, can access everything.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is where Data 360 becomes important to the broader Salesforce strategy. It isn\u2019t simply another source of data for an agent. Its role in ingesting or federating data, harmonizing it into a common model, resolving identities, and applying governed access helps provide the context layer an enterprise agent requires. Purchasing Data 360 does not resolve data quality, ownership, semantics, or lineage on its own, and those problems do not disappear because an LLM can produce a convincing response.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Security<\/strong> becomes equally important when software can act rather than merely display information. Existing Salesforce permissions, data controls, agent identity, delegated authority, tool access, approval boundaries, and auditability increasingly have to work together. A technically permitted action is not necessarily an appropriate business action, particularly when an agent can combine information and capabilities across systems.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The third barrier is economic.<\/strong> A pilot can demonstrate that an agent works without demonstrating what thousands of employees, millions of interactions, Data 360 processing, AI consumption, integration, observability, and implementation will cost, or whether the resulting business value justifies that cost.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">These are not three independent problems. Together they explain why the enterprise AI purchase is becoming larger than the agent.<\/p>\n\n\n\n<h2 id=\"h-a-look-at-what-salesforce-is-actually-packaging\" class=\"wp-block-heading\">A look at what Salesforce is actually packaging<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">On September 3, Salesforce introduced Core, Advanced, and Max editions for Agentforce Sales and Agentforce Service at U.S. list prices of $195, $395, and $550 per user per month, billed annually, with Agentforce Industries pricing to follow later this fall. Existing customers can remain on legacy editions at their current pricing, and Agentforce 1 Edition customers can move to Max at no additional cost.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The immediate reaction to Core and Advanced has understandably focused on the higher seat price. But looking only at the price misses what changed underneath it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Core includes capabilities such as Slack Business+, Tableau Next, Premier Success Plan, advanced forecasting and pipeline management, and 500,000 Flex Credits per organization per year. Advanced expands the package further, including Security Center and, importantly for many SalesforceDevops.net readers, capabilities such as Backup &amp; Recover, Archive, and Data Detect. That\u2019s useful information about the contents of the bundle. It is not the same thing as <strong>realized customer value<\/strong>. If you already own another collaboration platform, the inclusion of Slack initially creates overlap. If Tableau Next is available but nobody adopts it, entitlement has not become value. And if new security or governance capabilities fill an important control gap, the value may be substantial even if nothing is immediately retired. And if replacing an incumbent product costs more in migration, change management, retraining, and lost functionality than it saves, consolidation may not make sense at all.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The relevant comparison isn\u2019t the old Salesforce price versus the new Salesforce price. It\u2019s <strong>the current cost and capability of the customer\u2019s operating environment versus the cost and capability of the environment they could have after adopting the new bundle.<\/strong><\/p>\n\n\n\n<h2 id=\"h-the-price-comparison-is-worth-doing\" class=\"wp-block-heading\">The price comparison is worth doing<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">That doesn\u2019t mean the price increase should be ignored. Quite the opposite: understanding it allows customers to ask better questions about what they\u2019re receiving in return.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Salesforce\u2019s pricing page clarified two things in the days after the announcement. Enterprise had moved to a U.S. list price of $175 per user per month in the August 2025 pricing action, and Unlimited to $350. Against those figures, Core at $195 is roughly an 11 percent increase over Enterprise, and Advanced at $395 is roughly 13 percent above Unlimited. Salesforce lists Core\u2019s 500,000, Advanced\u2019s 1 million, and Max\u2019s 2.75 million Flex Credits as <strong>per organization per year<\/strong>. Twenty-five thousand standard actions may be useful for learning, experimentation, or targeted use cases. For a large enterprise imagining agents embedded across daily sales activity, it is not difficult to envision consumption moving beyond that allocation.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Again, the point isn\u2019t that the bundle is inexpensive or expensive. The point is that <strong>customers now have enough information to begin modeling whether the bundle changes their overall economics.<\/strong><\/p>\n\n\n\n<h2 id=\"h-bundling-creates-the-opportunity-customers-still-have-to-realize-it\" class=\"wp-block-heading\">Bundling creates the opportunity. Customers still have to realize it.<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">This is where I think some of the discussion about Salesforce\u2019s pricing risks becoming too simplistic. If a customer already pays separately for Slack Business+, Premier Success, analytics, backup, archiving, security tooling, and other capabilities now represented in an edition, there may be genuine opportunities to repurpose budget. But none of those savings happen automatically.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">An organization using Microsoft Teams isn\u2019t going to stop using Teams because Slack appears on a Salesforce order form. The question is whether Slack can provide enough additional value, or replace enough existing capability, to justify a change. I\u2019m particularly interested in how that competition develops as both platforms seek to become places where employees and relevant external participants can collaborate with each other, access contextual business information, invoke workflows, and increasingly interact with agents.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Migration also doesn\u2019t necessarily have to become a multiyear transformation. The complexity depends on what is being replaced. An enterprise messaging platform with years of critical historical content, integrations, governance policies, and established user behavior is very different from an overlapping tool that was lightly adopted and contains little information that needs to be preserved.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That\u2019s why I wouldn\u2019t begin by asking, <strong>What can we migrate to Salesforce?<\/strong> I\u2019d begin with a much simpler exercise.<\/p>\n\n\n\n<h2 id=\"h-before-debating-the-price-map-the-bundle\" class=\"wp-block-heading\"><strong>Before debating the price, map the bundle<\/strong><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">For customers evaluating Core, Advanced, or Max, my recommendation is to create one inventory before the next renewal or purchasing conversation. Salesforce already provides the capability and the bundle changes its commercial treatment. A competing product provides it and there may be a consolidation opportunity. The organization has a genuine gap, for example in security, governance, analytics, data management, or AI readiness, that the new capability could fill. Or the capability simply isn\u2019t relevant enough today to count toward the business case.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">From there, identify three things: <strong>immediate budget that could potentially be repurposed, capabilities where migration or consolidation requires further analysis, and new capabilities where implementation could create measurable business value.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That\u2019s the foundational understanding. Only after doing that would I attempt a more sophisticated migration plan or ROI model. Otherwise, customers and Salesforce risk debating theoretical bundle value rather than the customer\u2019s actual operating environment.<\/p>\n\n\n\n<h2 id=\"h-what-i-read-into-the-name-change\" class=\"wp-block-heading\">What I read into the name change<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">This brings me back to Sales Cloud. I don\u2019t know whether Salesforce intended the naming to communicate everything I am reading into it, but from where I sit, the direction is meaningful.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I don\u2019t think Salesforce is retreating from Agentforce. Quite the opposite. Agentforce is becoming harder to separate from the rest of the platform. The more AI becomes embedded into how sales, service, marketing, analytics, collaboration, and data management work, the less useful it becomes to ask the economic buyer to purchase \u201cAI\u201d as though it were a separate business objective.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A sales leader buys technology to improve sales. A service leader buys technology to improve service. The CIO has to make all of it secure, governable, supportable, integrated, and economically sustainable.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Salesforce\u2019s new editions increasingly package the environment required to do those things together. That makes the familiar Sales Cloud and Service Cloud names more appropriate for where the market may be going than they were before Agentforce became visible.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The larger question going into Dreamforce is whether Salesforce and its ecosystem can help customers turn a larger entitlement into a <strong>smaller overall technology footprint, faster adoption, stronger governance, and better business outcomes.<\/strong> There is precedent for evaluating Salesforce this way.<\/p>\n\n\n\n<h2 id=\"h-salesforce-being-expensive-isn-t-a-new-conversation\" class=\"wp-block-heading\">Salesforce being expensive isn\u2019t a new conversation<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The debate over whether Salesforce is expensive is hardly new. I heard versions of it when I first became a Salesforce customer more than 20 years ago, and I\u2019ve heard it throughout my time in the ecosystem. The problem with that argument has always been that license price and total cost of ownership are not the same thing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">When I first evaluated Salesforce, three automatic upgrades a year without traditional customer-run upgrade projects were a significant part of the value proposition. We didn\u2019t have to install and maintain the application infrastructure or dedicate the same level of scarce technical capacity to keeping the underlying software current. That didn\u2019t make operating Salesforce free. We still needed people, architecture, integration, testing, governance, and change management. But it removed categories of technical complexity and shifted others below the platform boundary.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Salesforce has repeated versions of that pattern since then. Wave brought high-performance analytics into the CRM environment, then Tableau Next offered similar benefits for unified enterprise data. Data 360 brings capabilities such as large-scale data processing, identity resolution, transformation, and access to external data into a common platform, reducing some of the integration and operational seams customers would otherwise have to build and maintain themselves.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">None of those examples means that buying more Salesforce automatically lowers total cost of ownership. Architecture still matters. Implementation matters. Migration matters. And sometimes a best-of-breed product is worth keeping because it delivers capabilities or value the bundled alternative does not. But Salesforce has a long history of asking customers to look beyond the price of an individual license and consider <strong>how much technical complexity they no longer need to own.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I think the new editions create an opportunity to make that argument again, starting with the business buyer. If the business buyer can start with the outcome they are accountable for, whether sales, service, or another business function, and Salesforce can provide more of the data, analytics, collaboration, security, governance, and AI capabilities required to deliver it, the CIO has a different opportunity. Instead of asking only <strong>what additional technology do we need to buy to take advantage of AI?<\/strong>, they can also ask <strong>what are we already paying for that we may no longer need?<\/strong> That is a much more compelling economic proposition than bundling for bundling\u2019s sake.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So yes, Salesforce\u2019s new editions cost more at Core and Advanced, and customers should scrutinize those increases. They should also scrutinize what they are already spending elsewhere.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The opportunity for Salesforce and its ecosystem is to prove that a higher price for the business application can translate into <strong>less duplication, less integration and maintenance complexity, faster adoption of new capabilities, and a lower total cost of delivering the business outcome.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That would make the return to Sales Cloud and Service Cloud more than a familiar name. <strong>It would put the conversation, and the budget, back where the business value lives.<\/strong><\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<p class=\"wp-block-paragraph\"><em>Mehmet Orun is a longtime practitioner, architect, product leader, executive and Salesforce customer; as well as co-founder of Datablazers and founding board member of Dreamin&#8217; in Data.
